Define the decision
Describe the task and the people involved before choosing a model. Specify the information available, the decision to support and where a human must remain accountable.
Understand the data
Identify data sources, access permissions and quality limitations. A useful pilot needs a representative evaluation set, not simply a demonstration with a few favorable examples.
Agree on a baseline
Record how the task is performed today. Define acceptable quality, cost and response time so the pilot can be compared with the existing process.
Plan the handover
Decide who reviews outputs, handles exceptions and monitors changes. Expansion should follow an explicit evaluation rather than an assumption that a successful demonstration is production-ready.
